For 12 teams, I would suggest a prelims of 6/6 to a crossover (split each bracket into top 3 and bottom 3, carry over 2 prelim games for every team). This takes the same number of rounds as splitting 4/4/4 but it keeps 50% of the field in contention instead of 33% and reduces variance in placement ...
